The Profitability Conversation Nobody Wants to Have Client asks: "How will you make my farm profitable with this cost?" Most vendors answer with optimistic projections and promised ROI. I answer with a spreadsheet. Here's what I've learned: profitability isn't about me. It's about whether your farm's fundamentals are sound. Take a 1-acre coloured capsicum polyhouse. Real project economics: • Total CAPEX: ₹89 lakh • NHB subsidy (50% for protected cultivation): ₹44.5 lakh • Your actual investment: ₹44.5 lakh • Production target: 60 tonnes/year • Market realization: ₹70/kg (not ₹100 optimism) • Annual crop revenue: ₹42 lakh • Operating income (Year 1-2): ₹22–25 lakh • Built-in assumptions: 5% plant mortality, market variability, wastage uncertainty That's achievable. Not miraculous. But real. Here's what most vendors skip: the variables that determine success aren't in my control. What actually matters: ✓ Did you choose a crop with real market demand in your region? ✓ Do you have buyers locked in—or are you betting on the mandi? ✓ Can you manage input costs (seeds, fertilizers, pest protection)? ✓ Is your electricity reliable? Your water source solid? ✓ At 1 acre, does the math work if yield drops 20% or prices dip? My job is to operate your farm at maximum efficiency. It's not to create markets, negotiate prices, or guarantee yields. If the fundamentals are weak, no management fee will fix it. If the fundamentals are strong, disciplined operations transform potential into reliable returns. This is why at HydroCore Solutions, we always say: Feasibility first, agronomy always. Before we deploy labour, before we talk farm management costs, before we commit capital,we need to be brutally honest about whether this makes sense. The subsidy helps significantly. But it doesn't guarantee success. Only sound fundamentals and disciplined execution do. I'd rather walk away in Week 1 saying "the numbers don't work" than have you discover that in Year 2 when you've burned capital and lost confidence. That's not conservative. That's responsible. If you're seriously exploring a farm investment, don't ask for projections. Ask for assumptions. Bring your crop, your market, your costs. Signing an MoU is the easy part. Living up to the trust behind it is the real responsibility. We have recently signed an MoU with Dayal Group, a name that farmers have trusted for years. For us, this partnership is not only about taking soil-testing services to more farmers. It is about carrying that trust responsibly to the last mile. A farmer should not have to decide the next fertiliser dose only because “this is what we have always applied.” The soil should be able to guide that decision. Through this collaboration, we want to help farmers understand what is actually happening in their soil, test before they apply, and make decisions based on real field data rather than assumptions. But soil testing alone is not enough. The real work is building the infrastructure around it — making testing accessible near the farmer, explaining the report in a language he understands, connecting the results with crop-specific recommendations, and staying involved after the report is handed over. That is where I believe the real value lies. Together with Dayal, we hope to take one more step towards farming where decisions begin with understanding the soil — and where farmers can gradually move from guesswork to evidence-based crop management. The MoU marks the beginning. Did you know not all pineapples are the same? Just like mango, banana and durians have different varieties. 🍍 Pineapples have distinct cultivars (like Moris, MD2, Josapine and more) each with unique traits and market values. Developing NanasVision to identify them automatically using computer vision has been the highlight of my degree journey! 🔁The Pivot & Field Data Collection: I initially set out to work on banana disease detection, but after valuable pomology insights from Dr. Aiman Takrim (UPM) on the challenges of single-sensor disease diagnosis, I pivoted to Pineapple Cultivar Classification. Because no public labeled dataset existed, I had to venture on-site. Datin Suriliza and the Lembaga Perindustrian Nanas Malaysia (LPNM) team connected me with farmers across Melaka and Selangor, allowing me to visit 4 farmlands to collect field data for 4 main cultivars: Moris, MD2, Josapine, and Yankee. 🧠The AI Pipeline & Benchmarking: Cascaded Architecture: Implemented a two-stage pipeline using YOLOv8n to first detect pineapples, then feeding the image into EfficientNetB0 for cultivar classification. Model Benchmarking: Evaluated 3 distinct CNN architectures: ResNet50, EfficientNetB0, and MobileNetV3 across augmented and non-augmented data. 30-Test-Case Evaluation: Stress-tested against 30 positive and negative controls. Interestingly, the YOLO detector produced false positives on durians due to high visual similarity in spiky rind textures! I also found that EfficientNet without augmentation suited best for my dataset. Presentation & FYP 2 Roadmap: The presentation went smoothly, and my evaluator provided great insights to enhance the system for FYP 2: 1️⃣Upgrading YOLO from binary classifier to multi-class classifier with common fruits to eliminate edge-case false positives (like durians). 2️⃣Expanding the dataset to include harvested pineapples to accommodate real-world consumer and marketplace use cases. 3️⃣Improve UI/UX and add more functionality to the app. Heartfelt Appreciation: A massive thank you to my supervisor, Ts.
